The numbers on the two proposals are thousands of dollars apart, and it is not obvious which one leaves you better off in five years.
Heat pump vs furnace cost is not a single number. It is three separate numbers: what you pay to install it, what you pay to run it every winter, and what you get back in rebates. In Massachusetts, the third number moves the needle more than most homeowners expect.

Start with the sticker price, since that is what most homeowners react to first.
A furnace is generally the cheaper install. Typical furnace pricing runs $3,500 to $7,500 for materials and labor in a home that already has ductwork in place. If ductwork needs to be added, expect another $2,400 to $6,600 on top.
Heat pumps cost more upfront. A ducted whole-home heat pump typically runs $12,000 to $18,000 fully installed, covering equipment, labor, electrical work, permits, and any duct modifications. Ductless mini split systems come in lower for one or two zones, generally $3,500 to $8,000.
Those two ranges look far apart. They are not directly comparable, and this is where most homeowners get tripped up.

You Are Not Comparing Equal Systems
A furnace only heats. A heat pump heats and cools.
If your home currently has a furnace and central AC, and both are aging out together, the honest comparison is heat pump versus furnace plus air conditioner. Once you add a new AC to the furnace side of the ledger, the gap narrows considerably.

Two homes on the same street can get very different numbers. The common drivers:
- Electrical capacity. Heat pumps may require a panel upgrade in older homes, which adds cost.
- Ductwork condition. Leaky or undersized ducts affect both systems and may need sealing or replacement.
- System size. Larger homes need more capacity, and capacity drives equipment price.
- Ductless versus ducted. If your home has no ductwork, a mini split system avoids a major expense.

Even in genuinely cold weather that advantage holds. A cold-climate heat pump delivers roughly 1.9 units of heat per unit of electricity at 5°F, while a 96% gas furnace delivers 0.96 units of heat per unit of gas. The heat pump is about twice as efficient at turning energy into heat even under stress.
Efficiency alone does not settle it, though. What matters is efficiency multiplied by what each unit of energy costs where you live.
What Massachusetts Fuel Prices Look Like
Local pricing is the whole ballgame, and Massachusetts has an unusual mix.
The Department of Energy Resources projected retail heating oil in Massachusetts would average $3.10 per gallon for the 2025 to 2026 winter, putting the average oil-heated household at roughly $1,103 for the season. Propane came in higher at a projected $3.17 per gallon, with an average propane household bill near $1,412.
On the electric side, DOER expected the statewide average electric utility rate to sit around 35 cents per kilowatt-hour, up from 33 cents the prior year. That is a high electricity rate by national standards, and it is the main reason the heat pump math in Massachusetts is not automatic.

The Massachusetts Rebate Factor

Furnaces have essentially no rebate support. Heat pumps have a great deal of it in this state.
Mass Save offers whole-home, partial-home, and basic air source heat pump rebates, calculated by equipment size in tons. Whole-home rebates apply when the heat pump becomes the sole source of heating and cooling. Partial-home rebates apply when an existing boiler or furnace stays in place as a supplement.
For 2026, the whole-home rebate is $2,650 per ton with a cap of $8,500 per home, and the partial-home tier pays $1,125 per ton against the same cap.
Two conditions are worth flagging. Equipment must be ENERGY STAR Cold Climate certified and appear on the Mass Save Heat Pump Qualified Products List. Pre-existing fuel type must be oil, propane, or electric resistance for the main rebate tiers.
One change catches homeowners off guard. Several federal tax credits authorized under the Inflation Reduction Act, including the heat pump credit, expired at the end of 2025. Expenditures made after December 31, 2025 no longer qualify, so your 2026 incentive picture is a Massachusetts one.

The Seasonal Heat Pump Electric Rate
There is a second Massachusetts-specific savings mechanism that many cost comparisons miss entirely.
Since November 2025, Eversource, National Grid, and Unitil have offered seasonal heat pump rates that lower the base distribution charge from November 1 through April 30. Eversource heat pump customers also pay a reduced transmission rate during that window.
The scale is meaningful. The Department of Public Utilities estimated eligible customers could save an average of around $540 over a winter heating season.
Enrollment is often automatic. Over 100,000 customers who installed heat pumps after January 1, 2019 and received a Mass Save incentive were enrolled automatically when the rate launched. Heat pump water heaters do not qualify on their own unless they also provide space heating.
Factor that $540 into your annual operating cost before you compare systems, because it changes the payback math.
When a Furnace Is Still the Right Call
We are not going to tell you a heat pump is the answer in every home. It is not.
A furnace may make more financial sense if:
- You heat with natural gas and your existing ductwork and AC are in good shape
- Your electrical panel is near capacity and an upgrade is not practical
- Your upfront budget is genuinely constrained and a lower install cost is the deciding factor
- Your home has significant insulation and air sealing deficits that would inflate a heat pump’s runtime

The heat pump handles the bulk of the season, when it operates at its most efficient. The furnace takes over during the coldest stretches when the heat pump’s output drops and fuel becomes the cheaper source per unit of heat.
This is a practical answer for homes with an existing gas furnace in decent condition and a desire for lower operating costs the rest of the year. - Are both systems doing the same job? Heating only, or heating and cooling.
- Is a load calculation attached? Sizing drives both cost and comfort.
- What is the net cost after rebates? Ask each contractor to show the Mass Save rebate they expect and the tier it falls under.
- What is the estimated annual operating cost? At your actual fuel and electric rates, not national averages.
- What is the total over 15 years? Install cost minus rebates, plus 15 years of operating cost.
That last calculation is the one that actually answers the question. A system that costs $6,000 more to install but saves $600 a year pays for itself in ten years, and then keeps paying.
